Here’s the honest answer: Setup costs between €2,000 and €10,000. Ongoing costs are €50–200 per developer per month.
The range is wide because companies differ. But I can explain exactly what it depends on — and help you assess where you fall in that range.
The Three Cost Components
1. Setup and Configuration (One-Time)
This is the real investment: someone needs to analyze your starting point, select the right tool combination, define security policies, and configure everything to fit your projects.

Assumptions:

- Tools: €250/month
Annual savings from 30% productivity increase: 5 developers × €70,000 × 30% = €105,000 per year
Annual cost of AI environment: €4,000 (setup, first year) + €3,000 (tools) = €7,000 in year one
Return on investment: 15:1 in the first year.
Even if the productivity increase is only 10% — the ROI is still 5:1.

The Learning Curve Takes Time
Your developers need 1–2 weeks to use the new tools fluently. During this time, they’re slightly slower than before. That’s normal and the investment pays off — but plan for it.
API Costs Can Fluctuate
If you use AI tools via APIs (instead of subscription plans), you pay per usage. With intensive use, this can become more expensive than a flat-rate subscription. That’s why I always recommend team plans over API-based billing.
The Tools Evolve Quickly
What’s the best setup today might look different in 6 months. A new model, a new tool, a better pricing plan. Your AI environment should be built so that switches are possible — but occasional review comes with the territory.
When It’s Not Worth It
This is part of an honest assessment too:
- If you have just one developer who occasionally uses AI — a personal Claude subscription for $20/month is enough. You don’t need a full environment.
- If your projects aren’t regularly maintained — an AI environment pays off with ongoing development, not one-off projects.
- If your code is highly classified and must never leave an external system under any circumstances — then you need a purely local solution, which is more expensive (own GPU hardware, self-hosted models). Doable, but a different budget.
